Momento 3: La prueba social (30-45 segundos)

YouTube Shorts vs Instagram Reels: dónde poner tus fichas

Format: 45-90 segundos. Casos reales, metodología, resultados.

Example:

Format: 15-30 segundos. Directo, sin rodeos.

Example:

"Link in bio" no es suficiente.

Medimos leads, no vistas.

Three comments from other creators saying “great content”. And zero DMs asking about your service.

If this is happening to you, you’re not alone. Colombia has around 32 million active users on TikTok, 30.6 million on YouTube and 20.4 million on Instagram. Video marketing in Colombia is at its peak. The audience is there, watching short videos as if there were no tomorrow. But most companies publish content that entertains, informs or distracts… and expect customers to appear by magic.

It doesn’t work that way.

According to Wyzowl, 85% of consumers have bought something after watching a brand video, and 63% prefer to learn about a product by watching a short video rather than reading about it. The market responds to video. The problem isn’t the format. It’s what you’re doing with it.

This is going to hurt: your Reels and Shorts may get views because the algorithm pushes them when the content is decent. But if nobody converts, it isn’t the algorithm’s fault. It’s the fault of your video structure and of what happens (or doesn’t happen) after someone watches it.

The mirage of vanity views

Mobile internet speeds in Colombia have improved significantly in recent years. People watch videos without buffering and without excuses. That means consumption is guaranteed. What isn’t guaranteed is that anyone remembers your brand 30 seconds after watching your video.

The problem is called vanity metrics. Views, likes, comments, shares. They’re numbers that look good in the monthly report but don’t pay the payroll.

We did the exercise with a client in the health sector in Medellín that had been publishing Reels with 2,000–5,000 organic views each. A steady pace, carefully made pieces, CTAs like “link in bio” at the end. After three months of continuous publishing, zero leads attributable to Reels.

When we reviewed the structure of their videos, we found three problems that repeat in most Colombian SMEs trying to sell with short video:

The CTA is at the end, in a format where 60% of viewers drop off within the first 5 seconds.

There’s no visible funnel: the video ends and viewers have no idea what to do if they were interested.

The content is generic: industry tips any competitor could have posted.

If your videos get views but no customers, you probably have these three problems. And they can be fixed without spending another peso on ads.

The anatomy of a Short or Reel that converts

Short videos aren’t compressed long videos. They’re a different format with different rules. People consume them in highly distracting contexts: waiting for the bus, in the supermarket line, between meetings. They aren’t in “buying” mode. They’re in “entertainment” mode.

You don’t sell there. Your job is to make them want to know more.

To do that, the structure of a Reel or Short that sells has four moments. If one is missing, conversion collapses.

Moment 1: The hook (0–3 seconds)

The hook isn’t “Hi, I’m Juan and today I’m going to teach you…”. That’s noise. The hook is a statement that raises a question in the viewer’s mind or a fact that contradicts what they believe.

A real example: for a web design client in Bogotá, instead of opening with “I’ll show you 5 mistakes on your website”, we opened with “Your website has less than 30 seconds to convince someone you’re not a scammer”. That Reel had 1,200 complete views and 18 people asking about the service. With no ads.

The hook works because it triggers a specific pain point, not because it’s clever.

Moment 2: The development (3–30 seconds)

This is where most companies kill their opportunity. They make a generic list: “Mistake 1, Mistake 2, Mistake 3”. That works for engagement, not for conversion.

The development should do just one thing: deepen the pain or show the contrast. If you sell SEO positioning, don’t say “SEO is important”. Show a Google Analytics screenshot with zero traffic and say: “This is what happens when your website isn’t optimized: nobody finds you, your competitors do, and every day you lose customers you didn’t even know existed.”

Moment 3: Social proof (30–45 seconds)

Colombia is a country where word-of-mouth recommendations move more than any campaign. Your videos should include a micro case study. You don’t need a recorded testimonial. A concrete result is enough: “We increased this Envigado client’s organic traffic by 340% in four months. This is what their screen looks like today.”

Moment 4: The embedded CTA (last 5 seconds)

“Link in bio” is a vague instruction that assumes the viewer will take voluntary action.

An embedded CTA works like this: “If you have a company in Medellín and your website isn’t generating the leads you need, comment ‘WEB’ and I’ll send you the checklist from my express audit. It’s free and takes 10 minutes to apply.”

What does this achieve? A comment. And that comment is a signal to the algorithm that your content generates interaction, which in turn pushes the video to more people. And when the person comments, you reply with the resource and open the door to a real conversation.

YouTube Shorts vs. Instagram Reels: where to place your bets

The short answer: wherever your customer is, not wherever the most people are.

TikTok has around 32 million users in Colombia. YouTube has 30.6 million. Instagram, 20.4 million. All three are giants. But not every audience behaves the same way on each platform.

YouTube Shorts: the video search engine

What few people understand about YouTube Shorts is that they don’t just compete with TikTok; they compete with Google. YouTube is one of the largest search engines in the world. When someone searches YouTube for “how to run Google Ads campaigns in Colombia”, they may find your Short as a result.

Shorts have a superpower Reels don’t: a long shelf life. An Instagram Reel peaks in reach in the first 24–48 hours and then dies. A YouTube Short can keep generating views for weeks because it appears in related searches.

For B2B businesses and professional services in Colombia, YouTube Shorts are undervalued. An accountant in Medellín recording Shorts about income tax returns can still be winning clients six months after publishing the video. A Reel on the same topic dies in two days.

When to use Shorts: when your content answers questions people actively search for. Topics like “how to do X”, “what is Y”, “why my Z isn’t working”.

Instagram Reels: the emotional shop window

Reels are better for content consumed for identity rather than immediate usefulness. People there are in “discovery” mode, not “search” mode.

What works on Reels for businesses in Colombia:

Behind the scenes: how you work, your team, your space. It humanizes the brand.

Before and after: visual transformations (web design results, campaigns, organizations).

Emotional micro-education: surprising facts connected to your service.

When to use Reels: when your goal is to build brand authority and stay on your audience’s radar, not when you need a sale this month.

The practical decision

If you could choose only one platform to start with today, the answer depends on your sales cycle:

Short cycle (sales in weeks): TikTok + Instagram Reels. Fast reach gets you leads faster.

Long cycle (sales in months): YouTube Shorts. You build a content archive that works for you 24/7.

Most Colombian SMEs offering professional services (design, consulting, marketing, health, legal) should start with YouTube Shorts and use Reels as reinforcement.

How to build a video funnel that doesn’t lose people

This is where the vast majority of companies fail. They publish standalone videos with no connection between them and expect people to “find their way” to their service.

They won’t.

A video marketing funnel has three layers. If you only work on one, the rest falls apart.

Layer 1: Entry content (TOFU)

These are the videos that attract. Their goal isn’t to sell. It’s for people to watch them all the way through and want more.

Format: 30–60 seconds. A striking fact, a provocative question, a contrast between what people believe and reality.

Example for a marketing agency in Medellín: “Most companies in Medellín invest in Google Ads but don’t have conversion tracking set up on their website. That means they’re paying for clicks without knowing whether they generate customers. Do you know how much each lead costs you? If not, this video is for you.”

CTA: “I’ll leave the link to the free conversion setup guide in the comments.”

Layer 2: Deepening content (MOFU)

Here the person already knows you. They saw your entry video and maybe clicked. Now they need to understand why you specifically can solve their problem.

Format: 45–90 seconds. Real cases, methodology, results.

Example: “I’m going to show you the case of a dental clinic in Bogotá that went from 12 monthly leads from social media to 47 in two months. It wasn’t magic. We changed three things in their Reels strategy: the hook, the CTA and automated follow-up. I’ll show you each one.”

CTA: “Book a 20-minute call and we’ll see whether your business can apply this same strategy.”

Layer 3: Closing content (BOFU)

The person knows who you are and knows you solve their problem. They just need a nudge.

Format: 15–30 seconds. Direct, no beating around the bush.

Example: “If you’ve made it this far, you already know video marketing works. The problem is that you don’t have time to do it well, or you don’t know where to start. We’ll take care of it. Message us ‘VIDEO’ and we’ll send you the details of our monthly content plan.”

Why internet speed in Colombia changes the rules

Mobile download speeds in Colombia have risen sharply in the last few years.

What does that mean for your video strategy?

That the excuse “internet in Colombia is bad” no longer works. Your potential customers watch high-resolution videos on their phones while waiting for the metro. They can consume high-quality content without interruptions.

This has a direct implication: production quality matters more than before. When speeds were low, grainy videos with compressed audio were forgiven because “that’s all there is”. Today, if your video looks amateurish next to what your customer watches in their feed, the trust gap shows.

You don’t need a 5,000-dollar camera. You need good lighting, clean audio and a clear message. The phone in your pocket probably records better than the professional cameras of five years ago. What separates a professional video from a homemade one is no longer the equipment: it’s the structure, the script and the sound treatment.

Mistakes that cost Colombian SMEs leads (and how to avoid them)

Mistake 1: Publishing without a keyword strategy

You upload a Reel about “digital marketing” without thinking about what exactly your customer is searching for. Result: anyone sees it, including people who don’t need your service.

Solution: Before recording, ask yourself: what would my ideal customer type into the YouTube or Google search bar? That phrase is your title, your hook and your main hashtag.

Mistake 2: Ignoring the first 3 seconds

Most drop-off happens in the first few seconds. If you start with a 5-second animated logo, you’ve lost. If you start with “hi” and a smile, you’ve lost.

Solution: Start with the most controversial or striking statement about your industry. People stay for the controversy and buy for the solution. Not the other way around.

Mistake 3: Not having a lead magnet for video

“Link in bio” isn’t enough. You need a specific resource the person feels they need right then: a checklist, a guide, a template, a free diagnosis.

Solution: Create a lead magnet for each video topic you publish. You don’t need a complex landing page. A one-page PDF, a WhatsApp link with a predefined message or a simple Google form is enough to start.

Mistake 4: Posting once and waiting for results

Video marketing isn’t a campaign. It’s a channel. Companies that see results post at least 3–4 times a week for 90 days before evaluating.

Solution: Commit to 90 days of consistent publishing with the 4-moment structure we covered above. After 90 days, measure attributable leads, not views.

How to measure whether your videos are generating business

Views aren’t a business metric. Neither are engagement rate, likes or comments. They’re distribution metrics, not conversion metrics.

The metrics that matter are:

Completion rate: how many people watch the whole video. If it’s below 30%, your hook or your development isn’t working.

Link clicks: how many people clicked your CTA. If you have 5,000 views and 5 clicks, the problem isn’t the platform. It’s your offer or your CTA.

Attributable leads: how many people got in touch specifically because of that video. Ask them “where did you see us?” when they write to you.

Cost per lead: if you’re paying to promote your Reels or Shorts, divide the spend by the leads generated. If your CPA is lower than with Google Ads, you’re on the right track.

At Gulupa Digital we use real-time dashboards to measure this as part of our lead generation service. We don’t work on assumptions. Every post has tracking that tells us exactly what worked and what didn’t.

Frequently asked questions

How much time should I spend making a Reel or Short that sells?

If your message is clear, between 20 and 40 minutes. That includes recording (10–15 min), basic editing (10–15 min) and copy/CTAs (5 min). Most companies waste time because they don’t have a script before recording. The script takes 5 minutes and determines most of the result.

Is it better to record with a phone or a professional camera?

With a phone. A mid-to-high-end iPhone or Samsung Galaxy records in 4K with stabilization. The difference isn’t in the device; it’s in three things most people ignore: directed lighting, an external lavalier microphone (it costs between COP 30,000 and 100,000 on MercadoLibre) and a clean background or one relevant to the topic.

Should I pay to promote my Reels or Shorts?

It depends on your goal. If you’re testing a new message, post it organically first and measure the completion rate. If it’s above 40%, then it’s worth boosting with ads. Promoting a video people abandon after 5 seconds is burning money without a strategy.

How often should I post to see results?

At least 3 times a week if you want to see results in less than 3 months. Consistency matters more than the quality of any single video. One good video every two weeks loses to decent videos posted 4 times a week. The algorithm rewards frequency, and so does your audience.

What do I do with a video that got lots of views but zero customers?

Analyze the CTA. Most of the time, that’s where the problem is. The viewer consumed the content but didn’t know what to do next. Replace “link in bio” with a specific CTA inside the video and in the comments. If that doesn’t work, review the hook: you may be attracting the wrong audience from the very first second.

Short video doesn’t sell on its own. And you shouldn’t have to do it alone.

Thousands of views don’t equal thousands of customers. They never have. The difference between a video that entertains and one that sells is structure, funnel and measurement. Not the algorithm or luck.

Colombia has the audience, the internet speed and the video consumption culture for any business to build a real acquisition channel with Shorts, Reels and TikTok. What’s missing in most cases is a systematic approach.

At Gulupa Digital we work with Colombian companies that are tired of vanity metrics. We measure leads, not views. We create digital marketing content that educates your ideal customer and moves them to the next step of the funnel. And if something doesn’t work, we change it, because we have the data to know what to change.

If your company is in Medellín, Bogotá or any other city in Colombia and you want to stop having pretty videos that don’t generate customers, book a 20-minute call. No pressure, no commitment. We’ll just talk about your business, your audience and what kind of content could generate the leads you need.

We don’t promise you virality. We promise results you can measure.

Your Reels get views but zero customers.
